    A straightforward custom luggage project takes 10-16 weeks from signed spec to shipment, and 60% of that time is mold development and sampling - not production. The timeline that matters has six phases: design and feasibility, mold development, sample rounds, pre-production testing, mass production, and final inspection with shipment. Each phase has a bottleneck, and knowing where the time goes is how you keep the whole project on schedule.

    Phase 1. Design and feasibility (weeks 1-2)

    This phase exists to catch problems before money is spent on steel. The factory reviews your drawings or concept for manufacturability: draft angles, wall thickness, rib placement, hinge and zipper routes, hardware fit. The output is a DFM note - what will work, what will cost more than you think, and what should change before tooling.

    How to keep it fast: freeze the spec before this phase starts. Every change after mold kickoff costs weeks and dollars.

    Phase 2. Mold development (weeks 3-8)

    This is the longest and most expensive phase, and the one buyers underestimate most. For an injection-molded hard shell, the mold is the product: it decides wall consistency, texture, hinge geometry and every tolerance. Prototype (soft) tooling can shorten the first phase, but production tooling is where quality is made.

    The milestone to watch: first shots (trial samples). When the first shots come out, you are seeing the product's real structure for the first time - expect a list of adjustments, not perfection.

    Phase 3. Sample rounds (weeks 6-9)

    Most projects need one to two sample rounds:

    1. Round 1 - structure: shell fit, opening mechanics, wheel and handle installation, zipper alignment.
    2. Round 2 - finish and details: color, texture, lining, hardware finish, logo placement, packaging.

    Each round takes 1-2 weeks plus shipping to you. The single biggest schedule killer here is slow feedback: a factory waiting five days for "looks OK" is five days the project does not have.

    Factory data: The fastest projects we run have one thing in common - the buyer's decision maker reviews samples within 48 hours. The slowest projects have one thing in common too: samples sitting in an inbox while the calendar keeps moving.

    Phase 4. Pre-production testing (week 9-10)

    Before mass production, the golden sample goes through the test battery: drop impact, roller endurance, pull-rod fatigue, wheel and brake function, lock cycles and load checks. This is the last moment to change anything cheaply. Article A6 explains each test and what a pass looks like; the point here is the schedule - budget a week and treat a failed test as normal, not a disaster.

    Phase 5. Mass production (weeks 10-14)

    Production time scales with volume and line availability: a 2,000-unit order of one style may run in 2-3 weeks; 20,000 units across several SKUs can run 4-6 weeks. In-line QC happens during this phase - every batch is sampled, and defects are caught at the station, not at the dock.

    How to keep it fast: commit to a production window early. Factories schedule lines in advance, and a buyer who confirms a window gets a slot; a buyer who waits for "the best price" gets the gaps.

    Phase 6. Final inspection and shipment (weeks 14-16)

    Final inspection follows the AQL (Acceptable Quality Limit) sampling plan agreed in the contract - either the factory's report plus your own inspection company, or a paid third-party inspection. Then packing, container loading and shipping documents. The hidden risk here is documentation: packing lists, invoices, certificates and port booking must be aligned, or the container waits at the port.

    How to compress the timeline

    • Start with an existing platform (ODM). Using an existing mold skips the longest phase entirely - a branded ODM product can ship in 4-8 weeks.
    • Freeze everything before tooling. Every post-tooling change adds weeks.
    • Parallelize testing and sample finish. Testing the structure while finish samples are prepared saves a week.
    • Pre-book the production window and the port slot before samples even ship.

    Can I get custom luggage faster than 10 weeks?

    Yes - ODM products built on existing molds typically ship in 4-8 weeks, and simple structure changes are faster than full mold development. Full custom OEM with new tooling rarely goes below 10 weeks without cutting a phase.

    What causes the most schedule delays?

    Three things, in order: changes after tooling starts, slow sample feedback, and waiting to confirm a production window. All three are buyer-side decisions, which means all three are preventable.

    What is the difference between prototype and production molds?

    Prototype (soft) tooling is cheaper and faster but limited in lifespan and finish quality; production (steel) tooling is built for volume and surface quality. Many first-time brands use prototype tooling for market tests, then invest in production tooling once the design is proven.

    How much of the timeline is the factory's fault?

    Delays happen on both sides, but experienced factories quote with buffer. The projects that slip are usually the ones where specs changed, feedback was slow, or payment milestones were late - all contract-side issues you control.

    Do I need a contract with a timeline?

    Yes. A professional agreement includes phase dates, milestone payments tied to phases, a mold ownership clause and a penalty or remedy clause for late shipment. The timeline matters less than the agreement that enforces it.

    What should I ask for in the weekly update?

    One page: current phase, completed milestones, photos of the physical progress, risks and the next decision needed from you. If a factory cannot produce this weekly, treat it as a red flag.
