    The OEM Timeline: What Actually Happens in Those 12–22 Weeks From Sketch to Shipment

    Every new client asks the same question: “How long will this take?”

    Every factory gives the same answer: “12–16 weeks.”

    And both numbers are wrong.

    The real timeline is 18–22 weeks — not because factories are dishonest, but because the number they give you is the production timeline. It doesn't include the design lock delays, the mold adjustment rounds, the material procurement gaps, or the buffer that nobody plans for until something goes wrong.

    This issue is the timeline I wish someone had given me 15 years ago.

     

    One Thing I Learned This Month

    A client called me in a panic last month. They had promised their retail buyer delivery in 12 weeks. We were at week 10 and just finishing mold adjustments. The math didn't work.

    I asked when they had started the clock. Their answer: “When we paid the deposit.”

    That's the wrong clock.

    The clock starts when the design is locked. Not when the deposit clears. Not when the PO is signed. When every dimension, every material spec, every color code is final and won't change.

    They had started the clock three weeks before the design was actually locked. Those three weeks of 'let me just tweak the handle design' and 'can we try a different shade of gray' burned through the buffer that was supposed to absorb mold adjustments and material delays.

    By the time they realized the problem, the only solution was air freight on 500 units at a cost of $8,400. That's what a three-week clock error costs.

    Deep Dive: The Full OEM Timeline

    Here's every phase, who owns it, what actually happens, and where the delays hide.

    Finalize technical drawings with all 12 spec fields. Confirm material grades, color codes, component specs. This is where 80% of later problems are either prevented or baked in.

    Mold Design

    CAD modeling of injection molds. Mold flow simulation. Gate location analysis. Critical: confirm draft angles — insufficient draft means shells stick in the mold, which adds 3–5 seconds per cycle and drives unit cost up.

    3–5

    Mold Fabrication

    Mold Workshop

    CNC machining, EDM, polishing. 3–5 weeks is standard for a 3-piece luggage mold set (shell + back + frame). Expedited = 2–3 weeks at +30–50% cost. Rushed molds have rougher surface finish.

    5–6

    T1 Sample

    Factory

    First test shot from new molds. Expect surface defects. This sample is for checking structural dimensions, not aesthetics. 90% of T1 samples need at least one mold adjustment.

    Mold Adjustment #1

    Mold Workshop

    Gate relocation, cooling channel optimization, surface polishing. Based on T1 feedback. Each adjustment = 3–5 days. The number of adjustment rounds is the #1 driver of timeline variance.

    7–8

    T2/T3 Samples

    Factory

    Second/third test shots. Should be approaching production quality by T2. By T3, the sample should be indistinguishable from production intent. This is when you approve the gold sample.

    8–9

    Material Procurement

    Procurement

    Order PC granulate, hardware, zippers, lining, locks, packaging. Lead times: PC = 2–3 weeks, custom hardware = 3–4 weeks, standard hardware = 1–2 weeks. Delays here cascade through everything downstream.

    9–10

    Pre-Production Sample

    Factory

    One complete unit built using production materials, production molds, production assembly process. This is the dress rehearsal. If anything is wrong here, it will be wrong on every unit.

    10–11

    Production Ramp-Up

    Factory

    First 50–100 units off the line. Full QC applied. This is where assembly line issues emerge: workers need 200–300 units to reach target speed and quality consistency.

    11–13

    Mass Production

    Factory

    Full production run. 3 QC checkpoints: in-process (every 2 hours), end-of-line (100% visual), pre-packing (AQL sampling). Production speed: 80–120 units/day per line for carry-on.

    13–14

    Final Inspection

    QA + Buyer

    AQL sampling per agreed standard. Third-party inspector if specified. Loading supervision. Every rejected unit is either repaired (2–3 days delay) or replaced (5–7 days if material available).

    14–16

    Logistics

    Forwarder

    Inland trucking to port (2–3 days), customs clearance (1–3 days), vessel loading, transit (18–30 days depending on route). Documentation: B/L, commercial invoice, packing list, CO, Form A, test reports.

    Delivery

    Buyer

    Container arrival, customs clearance at destination, inland delivery to warehouse. Unload, count, spot-check. Any damage claims must be filed within 3 days of delivery with photo evidence.

    Buffer

    Everyone

    This is the time nobody puts on the schedule but always needs. Mold adjustment #2. Material delivery delay. Customs hold. CNY shutdown. Add 20–30% buffer to your planned timeline.

     

    Where Delays Actually Come From

    After 15 years of watching timelines slip, I can tell you that 80% of delays come from the same four places:

    1. Design Changes After Mold Start (Weeks 3–5)

    This is the single most expensive delay. Once CNC machining has started on a mold, changing a dimension means either modifying the steel (limited, risky) or starting a new cavity insert (adds 1–2 weeks, $500–1,500).

    How to prevent: Lock the design before mold fabrication begins. No exceptions. If you think you might change something, delay the mold start. The cost of waiting two weeks is trivial compared to the cost of modifying a mold mid-fabrication.

    2. Mold Adjustment Rounds (Weeks 6–8)

    The first test shot always has issues. Surface finish, dimensional accuracy, cooling consistency — something will need adjustment. The question is how many rounds it takes.

    Average: 2–3 adjustment rounds. Each round = 3–5 days. If your toolmaker is experienced with your specific product type, one round is possible. If they've never made this type of mold before, budget for three.

    This is why the 'show me your mold workshop' question (from Issue #5) matters. A factory with in-house mold making can turn adjustments in 1–2 days. A factory outsourcing to a third-party mold shop takes 5–7 days per round. That difference alone can be 2–3 weeks on your timeline.

    3. Material Procurement Gaps (Weeks 8–9)

    Custom-colored PC granulate has a 2–3 week lead time from the material supplier. Custom hardware (logo-embossed zipper pulls, branded TSA lock faceplates) is 3–4 weeks. If the factory doesn't order these the moment the gold sample is approved, production start gets delayed.

    How to prevent: Ask for material procurement confirmation within 48 hours of gold sample approval. Specifically: 'Please confirm by email that the PC, hardware, and zipper orders have been placed with your suppliers, with expected delivery dates.' This one sentence forces accountability.

    4. The Ghost Delay — Nothing Specific, Everything Vague

    Week 10. You ask for a progress update. The factory says “everything is on track.” Week 12. Same answer. Week 13. 'Small delay, everything will be fine.' Week 14. Silence.

    The ghost delay is almost always a real problem the factory is afraid to tell you about. A machine broke. A supplier shipped the wrong material. A key worker quit. Whatever it is, they're hoping they can fix it before you notice.

    Your defense: weekly progress reports with photos. Not text updates. Photos of your shells coming off the mold. Photos of your wheels being assembled. Photos of your finished units being packed. If the factory can't provide these on demand, assume the worst and escalate.

    The Buffer Rule

    I have one rule for timelines that I've never regretted following: always add 30% to the factory's quoted timeline for your internal planning.

    Factory says 12 weeks? Plan for 16. Factory says 16? Plan for 21.

    If the buffer isn't needed, you deliver early and look like a hero. If it is needed — and it usually is — you deliver on time while everyone else is explaining delays to angry customers.

    The cost of having product arrive early is storage fees for a few weeks. The cost of arriving late is lost sales, damaged retailer relationships, and the slow death of your brand's reliability reputation. Those two costs are not in the same universe.

    “Is it faster to work with a factory that already produces a similar product to what I want?”

     

    Yes. Significantly.

    If a factory is already producing a 20-inch PC carry-on with double-injection wheels and aluminum handle, and that's what you want with your brand and a few tweaks, your timeline drops from 18–22 weeks to 8–12 weeks. Why?

    • Mold already exists (no 3–5 week fabrication).
    • Material supply chain is active (no 2–3 week procurement delay).
    • Production line is calibrated (no 200–300 unit ramp-up period).
    • QC standards are established for this product type.

     

    The trade-off: less customization. You're adapting to their existing platform rather than building from scratch. For a first product, this trade-off is almost always worth it. Speed to market and lower risk beat total design freedom.

    Pro tip: when you ask a factory what they're currently producing (Question #2 from LinkedIn Article #5), you're not just vetting their capability. You're looking for platform products you can adapt. 'What's your most popular current SKU?' is one of the most valuable sourcing questions you can ask.
